How it works

Nine agents. Four-stage workflow. Two engines. One pipeline.

This is the operating machine behind the 40 trusts. Nine agents read the market every week, four named colleagues authenticate everything that leaves Sodexo and the whole thing runs on top of the CRM, pipeline and data assets Sodexo already owns.

Five sections stacked. Each tells a different part of the operating story. Scannable for colleagues who do not have time to read the whole page.

Section 1

The nine agent colleague-assistants.

Each agent owns a role. Each declares its sources, its refresh cadence and its current confidence. Together they read the outside world on Sodexo's behalf and translate what they see into named windows we can act on.

Priority-40 sits on top of Sodexo's existing systems. Sodexo's CRM stays the system of record for accounts and contacts. Sodexo's pipeline stays the system of record for opportunities. Sodexo's data assets, sector insights and intelligence stay where they live today. Priority-40 pulls all of it through into one governed weekly view on 40 named NHS trusts, alongside the human intelligence and relationships colleagues bring in through the intake queue.

Cartograph

The trust-group cartographer.

Cartograph reads which NHS trusts sit inside which groups, collaboratives and chair peer sets. It keeps the map of how the 40 trusts relate to each other.

Example questions it answers

  • Which of the 40 trusts is now inside a group with a Sodexo customer?
  • Which chair sits across more than one Priority-40 trust?
  • Which provider collaborative has just changed shape?
  • Which two trusts have just moved closer to each other on estate or workforce?

Why it matters to Sodexo

  • Turns 40 trusts into a network so one relationship opens several doors.
  • Reveals warm entry points BD Directors would otherwise miss.
  • Flags when a group move changes the outsourcing decision-maker.
  • Feeds Envoy with the right people to know at the right trust.
MonthlyConfidence 78%

Ledger

The trust-financials analyst.

Ledger reads audited accounts, CIP targets, deficit position and capital programme lines that make soft-FM outsourcing a live question.

Example questions it answers

  • Which of the 40 trusts posted a deficit above their CIP target this year?
  • Which trusts are carrying a capital-programme squeeze?
  • Which named CFO has just published a savings target that soft-FM must contribute to?
  • Which trusts have moved from surplus to deficit in the last 12 months?
  • Which trusts have taken NHS England financial-recovery support?

Why it matters to Sodexo

  • Names the trusts where soft-FM outsourcing is now on the CFO's own agenda.
  • Gives BD Directors a named financial trigger they can quote.
  • Cuts guessing on who is ready to have the conversation.
  • Feeds the ROI narrative with credible Sodexo-relevant savings ranges.
MonthlyConfidence 84%

Compass

The soft-FM state and incumbent watcher.

Compass reads Contracts Finder notices, tender windows and FOI responses to keep a live picture of who holds what across the 40.

Example questions it answers

  • Which of the 40 trusts is still fully in-house on soft-FM today?
  • Which incumbent contract is inside its 12-month renewal window?
  • Which trusts have just published a soft-FM prior-information notice?
  • Which soft-FM services are currently hybrid and re-tendering the outsourced portion?

Why it matters to Sodexo

  • Locks the outsourcing state of each of the 40 trusts to a source.
  • Gives Bid a clean list of trusts inside a real tender window.
  • Names the incumbent to plan against, not a guess.
  • Feeds Rival with fresh notice data so competitor moves are seen in days.
MonthlyConfidence 81%

Roster

The PLACE, workforce and estate reader.

Roster reads PLACE scores, workforce indicators, estate age and staff-survey signals that map to soft-FM outcomes.

Example questions it answers

  • Which trusts scored below the national mean on PLACE cleanliness or food?
  • Which trusts have a rising vacancy rate in soft-FM roles?
  • Which trusts are carrying an estate over 30 years old on average?
  • Which trusts have just published a workforce-recovery plan mentioning soft-FM?

Why it matters to Sodexo

  • Names the trusts where a soft-FM change would move a published KPI.
  • Gives Ops Directors the credible operational hook for a first conversation.
  • Feeds case-study selection with the right Sodexo evidence for that trust's problem.
  • Turns published data into a targeting signal, not a spreadsheet.
Annual plus on-signalConfidence 72%

Beacon

The board and committee agenda scanner.

Beacon reads published agendas, minutes and papers to catch the moment a trust puts soft-FM outsourcing on a live agenda.

Example questions it answers

  • Which trust has just added a soft-FM item to a board or committee agenda?
  • Which trust's finance committee is discussing outsourced services this month?
  • Which trust has just published a board paper naming a soft-FM decision window?
  • Which trust chair has just written publicly about estate or soft-FM?

Why it matters to Sodexo

  • Catches decision moments in the 30 to 90 day window when a bid is still shapeable.
  • Gives BD Directors a named trigger with a public source they can cite.
  • Cuts reaction time from months to days on new agenda items.
  • Feeds the campaign builder with a trigger a named human already put in writing.
WeeklyConfidence 68%

Rival

The competitor register keeper.

Rival tracks Serco, ISS, Mitie and Compass Group activity at the 40 trusts and at nearby trusts inside the same collaborative or region.

Example questions it answers

  • Which competitor is currently bidding at a Priority-40 trust?
  • Which competitor renewal at a Priority-40 trust is inside the next 12 months?
  • Which competitor has just lost a soft-FM contract nearby?
  • Which competitor is publicly moving on the same collaborative Sodexo is targeting?

Why it matters to Sodexo

  • Turns competitor moves into named triggers, not rumours.
  • Gives Bid a live register they can trust for RFP prep.
  • Names the renewal windows Sodexo can plan against.
  • Feeds the ROI narrative with credible win and hold context.
WeeklyConfidence 74%

Envoy

The named-individuals relationship reader.

Envoy reads Companies House, LinkedIn, board biographies and trust websites to keep a clean map of who to know at each trust.

Example questions it answers

  • Who are the Chair, CEO, CFO and COO at each of the 40 trusts today?
  • Which of them has just moved from another Priority-40 trust?
  • Which of them sits on more than one trust board?
  • Which of them has publicly named a soft-FM priority in the last quarter?

Why it matters to Sodexo

  • Names the four people who matter most at each of the 40 trusts.
  • Catches moves that hand Sodexo a warm introduction elsewhere.
  • Feeds Cartograph with the human overlay on the group map.
  • Turns the relationship register from a list into a live view.
MonthlyConfidence 70%

Steward

The governance auditor.

Steward runs the ethics rules against every action in the system every day. It is what makes Human in control. Always. a claim colleagues can trust.

Example questions it answers

  • Did any campaign leave the portal without four-stage authentication yesterday?
  • Did any Tier-2 signal get quoted in an external artefact without clearance?
  • Did any named individual get contacted without account-owner consent?
  • Is every agent decision traceable in the stage log?
  • Which colleagues raised a concern this week and where does it stand?

Why it matters to Sodexo

  • Turns ethics from a policy page into a system that self-audits.
  • Gives leadership one place to see governance health at a glance.
  • Cuts the effort of proving compliance to a Sodexo audit trail Steward already keeps.
  • Feeds Herald with the weekly governance line colleagues want to see.
DailyConfidence Starts at 60%

Herald

The colleague-facing weekly comms writer.

Herald picks up authenticated campaigns and spotlights and writes them up in Sodexo's own voice. Marketing reviews. Colleagues see the wins.

Example questions it answers

  • What did Sodexo Priority-40 authenticate this week that colleagues should hear about?
  • Which colleague contributions became campaigns this month?
  • Which trust conversations moved forward this quarter?
  • Which wins should the wider Sodexo team see this year?

Why it matters to Sodexo

  • Turns the pipeline into weekly proof that the initiative is moving.
  • Names colleagues whose knowledge became a campaign so contribution is visible.
  • Feeds the Engagement page with content Sodexo employees actually read.
  • Closes the loop between contributing colleagues and executive leadership.
WeeklyConfidence Starts at 55%

Section 2

The four-stage human-in-control workflow.

Every campaign moves through four stages before it leaves Sodexo. Each stage names its reviewer. No stage can be skipped. Steward watches the whole flow.

Stage 1

Draft

Agents assemble a first draft from the signals they hold. Named sources cited. Confidence declared. Tier 1 evidence surfaced first.

Stage 2

BD critical-thinking review

The BD Director for that trust reads the draft. Challenges the trigger. Names the opening move. Approves the intent or sends it back.

Stage 3

Marketing shaping and risk check

Marketing shapes the message for the audience. Governance runs the risk check. Tier 2 material is suppressed unless cleared.

Stage 4

Named authentication

The account-owner signs off in their own name. The campaign is authenticated. Herald picks it up for the intranet feed.

Section 3

Two engines. Both for business development.

Outside-in engine

Nine agents scan externally-available signals. Trust financial filings. Board and committee agendas. CQC reports. Estate and workforce data. Competitor announcements. Public tender pipelines. Every signal comes with source and confidence.

Nine agents · Weekly to annual cadence · Source and confidence declared

Inside-out engine

Colleagues contribute the human intelligence and relationships they already carry. Named individuals they know. Meetings they attended. Signals they picked up. Cleared case studies ready for reuse. Every contribution is tier-tagged and time-stamped.

Tier-tagged · Time-stamped · Contributor named

Both engines feed the same Priority-40 pipeline. Both are business development engines. Neither works alone.

Section 4

Trust ethics. Human in control. Always.

Six commitments govern how the system operates. Every colleague can read the full list on the ethics page and every agent is bound by them in code, not just in policy.

  • No agent sends anything without four-stage human authentication.
  • No tier-2 evidence is used in external campaigns without clearance.
  • No named individual is contacted without account-owner consent.
  • Every decision is traceable in the stage log.
  • Steward audits governance daily and surfaces breaches.
  • Colleagues can raise a concern with one click on any campaign.

Section 5

The portal is where named colleagues do the work.

This hub tells the story. The operating portal is where BD Directors, Marketing leads, Ops Directors and the Bid team run the initiative day to day. It carries the trust register, the relationship register, live intelligence, the intake queue and the ROI narrative.
